Heat Pump vs Furnace: Which Is Right for Your Home?

Heat pump or furnace? Compare operating costs, comfort, cold-weather performance, installation considerations and lifespan to choose the right heating system for your home.

The basic difference

A furnace creates heat by burning fuel. A heat pump moves existing heat from outdoor air into your home - and reverses in summer to become your air conditioner. Because moving heat is more efficient than making it, heat pumps often deliver more heat per dollar.

Operating cost

Heat pumps typically win on cost per unit of heat, especially where electricity is reasonable and winters are moderate. In very cold snaps, efficiency drops and backup heat engages, narrowing the gap. Local utility rates decide the winner more than brand marketing does.

Comfort feel

Furnaces deliver short bursts of hot air, around 120 to 140 degrees. Heat pumps run longer at gentler temperatures, which feels more even but can seem lukewarm at first. Modern variable-speed heat pumps have largely solved the old complaint.

Cold climate performance

Older heat pumps struggled below freezing. Today's cold-climate models hold useful capacity into single digits. In severe climates, a dual-fuel setup - heat pump plus gas furnace, switching automatically at a set outdoor temperature - gives you the best of both.

One system or two

A heat pump handles heating and cooling in one piece of equipment, so you buy, maintain and eventually replace one system instead of two. That is a real long-term saving people forget to count.

Installation considerations

Furnaces need gas supply and venting. Heat pumps need adequate electrical capacity and correct sizing, and often benefit from duct upgrades since they move more air at lower temperatures. Ductless mini-split heat pumps skip ducts entirely - ideal for additions, older homes and zoned comfort.

Lifespan and maintenance

Furnaces commonly run 15 to 20 years, heat pumps 12 to 15 because they work year round. Heat pumps need two tune-ups a year for that reason; a furnace needs one.
